Kouncil, an AI operating system for consulting firms
A central system that coordinates a set of specialist AI agents, each one handling an area of the firm, so a small team stays in sync without the fragile custom code that usually breaks.

- Problem
- Small consultancies drown in coordination overhead that larger firms solve with headcount.
- Role
- Architect and builder.
- Stack
- Claude, typed integration layer, orchestration agents.
The story
Small consulting firms drown in the coordination overhead that larger firms simply solve with headcount, so I have been building Kouncil, an operating system that lets a small firm run as if it had that structure, without the brittle glue code that usually breaks the moment a process changes.
It is a hub orchestrator plus domain agents working over a typed integration layer, so the parts of the firm stay coordinated by AI in a way that is observable and maintainable, and it is the project where I push hardest on agentic architecture and on keeping AI systems honest and debuggable. The product is still in development, and its playbook, the method behind running a consultancy as a multi-agent system, is public at kouncilai.com.
Let's talk
I work where product, technology and business meet, and I like talking to people building real things there. Whether it is to compare notes, a problem worth solving, a project, or a role, my inbox is open.
